In-House Fulfillment vs 3PL: Find Your Breakeven

The question I get asked more than any other: should we keep packing orders ourselves, or hand it to a 3PL? I've packed orders on a garage floor and I've run fulfillment operations shipping thousands of orders a day, so let me say this up front: there's no right or wrong answer, only a right answer for your volume, your margins, and your appetite for spending Tuesday nights printing labels.

Rent and labor: 2026 US market data. 3PL cost: an actual 800-order-per-month quote from the 3PL Hub RFP database.

The short version

  • Under ~500 orders/month: in-house usually wins on cash, loses on your time. A 3PL minimum ($250 to $1,000/month) is hard to justify at low volume.
  • 500 to 2,000 orders/month: the gray zone. Run the numbers both ways with our free in-house vs 3PL calculator.
  • 2,000+ orders/month: a good 3PL usually wins. Their labor efficiency and carrier discounts outrun your garage economics.
  • Very large scale: some brands insource again once they can fill a building. That's a champagne problem.
The real costs

What in-house fulfillment really costs in 2026

What most comparisons miss is that this is a math problem AND a time problem. Let's do the math properly first, then talk about the part nobody puts in a spreadsheet.

Cost line2026 benchmarkThe part nobody mentions
Warehouse space~$10 / sq ft / yr avg; LA and Newark $14 to $22, Phoenix and Memphis $4.50 to $7.50Add $1 to $3 per sq ft for NNN charges (taxes, insurance, maintenance) that show up when the lease is in front of you
Labor$18 to $22 / hr wages, $23 to $29 fully loadedOne full-time picker-packer is $4,000 to $5,000 per month. Someone covers them when they're sick, and it's usually you

800 orders per month, both ways

The 3PL column below isn't hypothetical. It's an actual quote from our RFP database: a home goods brand doing 800 orders a month with 80 pallets in storage was quoted a $2.00 order fee, $0.25 per extra unit, and $18 per pallet.

In-house: about $6,100 / month
  • 2,000 sq ft at $12 all-in: $2,000
  • Packer, 6 hrs/day loaded: $3,000
  • Software: $150
  • Packaging: $650
  • Insurance and utilities: $300
  • $7.60 per order before postage, before valuing your own hours
3PL (real quote): about $3,620 / month
  • 800 orders at $2.00 + extra units at $0.25: $1,780
  • Storage, 80 pallets at $18: $1,440
  • Receiving and returns: roughly $400
  • Better postage rates on top (see above)
  • 120+ hours of labor management handed back
  • $4.53 per order before postage
At 800 orders per month, the 3PL wins this example on cost AND time. At 300 orders per month, the same math usually flips, because the in-house numbers shrink (spare room, part-time help) while 3PL minimums don't. This is why I refuse to give a one-size-fits-all answer, and why we built the calculator with your own numbers as inputs.
Beyond the spreadsheet

The parts that never make the spreadsheet

  1. Founder time: if fulfillment eats 15 hours of your week, that's 15 hours not spent on product and marketing. Price your hours at what growth is worth, not at minimum wage.
  2. Peak flexibility: Q4 triples your volume. A 3PL staffs for it. Can you hire, train, and fit seasonal workers in your space for eight weeks?
  3. Geography: one in-house location means slow zones somewhere. 3PLs with multiple sites put you within 2-day ground reach of most of the country. Faster delivery converts better, full stop.
  4. Expertise: good 3PLs live and breathe pick accuracy, carrier claims, and dimensional weight disputes. You can learn all of it (I did), but it isn't free to learn.
  5. Control: the one that favors in-house. Nobody cares about your unboxing experience like you do. If your brand IS the packaging, weigh this heavily, or find a 3PL that does custom packaging well; plenty do.
FAQ

Frequently asked questions

At what order volume should I switch to a 3PL?
Most brands hit the crossover between 500 and 2,000 orders per month. Below 500, minimums usually make a 3PL more expensive than your garage. Above 2,000, a 3PL is usually cheaper per order once you count labor and shipping discounts. In between, run your real numbers.
How much does in-house fulfillment cost per order?
At around 800 orders per month with a small leased space and one paid packer, expect $6 to $9 per order before postage. From a spare room with unpaid founder labor, your cash cost can look like $1 to $2 per order, which is exactly why the time question matters more than the cash question at low volume.
What does a comparable 3PL actually charge?
From our RFP data: brands under 1,000 orders per month see a median $2.20 order fee, $0.55 per extra unit, and $22 per pallet per month. The full ranges by volume are in our 3PL pricing guide.
Is a 3PL worth it for a small business?
If you're under 300 orders per month and cash-tight, usually not yet, unless your product needs special handling or your time has a very high alternative use. Know what you'd actually pay first, then decide.
What should I look for when I do switch?
Match on volume, vertical, and geography, then compare quotes against one worked example month. Our how to choose a 3PL guide walks the whole process in 8 steps.
Can I do a hybrid of in-house and 3PL?
Yes, and it's underrated. Common splits: 3PL handles DTC while you handle B2B from your space, or a 3PL covers the coast you can't reach in 2 days. It also lets you test a 3PL relationship without moving everything on day one.
