3PL RFP & Fulfillment Consulting · Commission-free

Stop guessing whether your 3PL is costing you money.

If you ship more than 50,000 orders a year, we run a data-driven RFP and audit to tell you — in plain numbers — whether to renegotiate, switch, or stay. Agnostic across DTC, B2B, and omnichannel. No preferred warehouse list, ever.

When this is the right move

Most brands don't need a 3PL consultant.

You do if even one of these is true right now.

Outgrowing

You've outgrown your current 3PL

Service was great, but volume doubled and the relationship hasn't kept up. You need leverage — a real RFP in market — to renegotiate or move cleanly.

Switching

You're switching warehouses

You've already decided to leave. The question is who to move to, and how to manage the transition without breaking service for your customers.

Scaling

You're scaling into new channels

Adding B2B wholesale, retail compliance, EDI, Amazon FBM, or international. Your incumbent isn't built for it — or wants a premium to handle it.

Overpaying

You want to know if you're overpaying

You're not unhappy, you just want a benchmark. We audit your invoices against the market and tell you the truth — sometimes it's "your rates are fine, stay put."

What you get

Every engagement is scoped to your operation.

A full RFP-led engagement typically includes all of the following deliverables.

01

Operational data analysis

We pull your order data, SKU dimensions, ship-to ZIPs, and current invoices, then build a clean profile of what your fulfillment footprint actually costs today.

02

Custom RFP bid sheet

A standardized pricing template built around your specific volume, SKU mix, and service requirements — so quotes compare apples-to-apples, not vendor-favored math.

03

Pre-qualification & shortlist

We pull from a directory of 5,000+ warehouses, 200+ fully vetted and authenticated, filter for fit on geography, service mix, vertical, and capacity, and surface a shortlist of three to five real candidates.

04

Meetings & site assessments

Coordinated 3PL meetings, technical Q&A, reference checks, and where it matters, in-person site visits. You stay in the driver's seat — we run the back-and-forth.

05

Side-by-side rate comparison

Every bid normalized into a single model so you can see true landed cost: receiving, storage, pick-and-pack, SLAs, value-added services, and stack each one scored against the others.

06

Contract review & negotiation

We read every line: renewal terms, minimums, GRI escalators, exit terms. Then we negotiate alongside you to close the gotchas before you sign.

Transition management

If you switch, we project-manage the cutover: data migration, inventory transfer, parallel-run period, and post-go-live monitoring — so service to your customers doesn't break.

The process

A typical RFP runs four to eight weeks.

Here's exactly what happens, week by week.

Step 01Week 1–2

Discovery & data collection

A 30-min kickoff, then we pull 12 months of order data, SKU master, current invoices, and carrier agreements. You don't need clean data — standardizing it is half of what we're here for.

Step 02Week 2–3

Cost modeling & baseline

We build a true cost model of your current fulfillment — pick & pack, storage, receiving, shipping, accessorials. This is what every future bid gets compared against.

Step 03Week 3–5

RFP build & market

Custom bid sheet, NDA package, vendor pre-qualification. We market the RFP to 3PLs that actually fit your profile — typically 8 to 12 invited, 3 to 5 finalists.

Step 04Week 4–6

Evaluation & site visits

Structured 3PL meetings, reference checks, optional site visits for finalists. You see the same things they see — no black box.

Step 05Week 6–7

Selection & contract

Final scorecard, recommended pick with rationale, line-by-line contract review and negotiation. We push on rate amendments, escalators, minimums, and exit clauses on your behalf.

Step 06Week 7–8+

Transition & handoff

If you switch, we run the cutover: migration, inventory, parallel-run, monitoring. If you stay, you walk away with leverage you can use again next time.

Two ways to start

Not every brand needs a full RFP.

Sometimes a focused audit is enough. Here's how the two engagements compare.

Fixed scope · 1–2 weeks

Invoice & rate audit

  • Audit current 3PL invoices against market benchmarks
  • Identify overcharges, hidden accessorials, and pricing creep
  • Quick wins for renegotiation with your incumbent
  • No bid process, no transition planning

You're not ready to switch — you just want to know where you stand.

"
Highly recommend working with Ryan. He vets 3PLs not just on price but on how well they're set up to service our specific business. We saved 15% of our 3PL expenses by moving to a new 3PL — huge savings that add a meaningful amount to our gross margin.

Common questions

The things brands ask first.

Four to eight weeks from kickoff to signed contract for a typical engagement. Weeks 1–2 are data collection and analysis, 3–5 cover bid sheet build and pre-qualification, 6–8 are finalist selection and contract negotiation. Cleaner data moves faster; complex multi-channel B2B/DTC mixes take longer.
It's scoped by the size and complexity of your operation, not a fixed package price. A single-warehouse DTC brand at 50,000 orders/yr is a very different engagement than a multi-node B2B and DTC brand at 500,000. The fastest way to a real number is a 30-min scoping call.
Both. About half of our RFP work has a B2B component — wholesale fulfillment, retail compliance, EDI-heavy operations. The framework is the same; the data layer adapts to include retailer routing guides, chargeback exposure, and EDI requirements.
Three things. We audit your invoices against market benchmarks so you know if you're overpaying. We run a competitive RFP against your incumbent so you have leverage to renegotiate. And if you do switch, we manage the transition so service doesn't break.
Yes. The brand pays us, not the 3PL. 3PLs pay to be listed in our directory but they do not pay referral fees and they do not get preferential placement in your RFP. That's the structural reason we can stay agnostic. If a directory listing fee creates a conflict on a specific engagement, we disclose it up front.
At minimum: 12 months of order data with SKU dimensions and weights, ship-to ZIPs, carrier mix, and current pick & pack invoices. It doesn't need to be clean — standardizing messy data is half of what the engagement is for. We send a simple data-request template at kickoff.

Find out where you stand in 30 minutes.

No deck, no hard sell. We'll look at your volume, your channels, and your current setup, then tell you honestly whether an audit or a full RFP makes sense — or whether you're better off staying put.
